Automotive BDC vs AI: Staff, Outsource or Automate?

A dealership business development centre (BDC) can be staffed in-house, outsourced to a specialist or automated with AI, and most dealers end up with a mix. In-house gives you control and product knowledge but costs the most and is hit hard by turnover. Outsourcing adds capacity without hiring. AI covers volume, out-of-hours replies and aged leads at a cost that follows results. The right answer depends on your lead volume and where your current BDC runs out of time.

This guide sets out what each option costs, using published salary data and labelled vendor figures, and how to choose.

    At a glance

    • PayScale puts the US BDC representative median base at $10.48 an hour, with total pay of $20,000 to $52,000 including bonus (September 2026, small sample)
    • Vendor estimates put a fully loaded in-house BDC seat at $55,000 to $72,000 a year
    • The US Bureau of Labor Statistics puts the median customer service representative at $44,770 a year (May 2025), a useful reference for similar roles
    • AI suits volume, after-hours and aged leads. People suit hot buyers, appraisals and negotiation
    • With Setterly you pay per booked appointment, with no setup fee and no retainer

    What is an automotive BDC?

An automotive BDC is the team that handles a dealership's leads and appointments: answering internet enquiries and calls, following up, setting sales and service appointments and confirming them. It sits between marketing, which creates leads, and the sales floor, which sells the car.

Some dealers run a full BDC with a manager and several agents. Others have one or two people, or leave follow-up to sales executives. In the US, the BDC is a standard department. In the UK, the same work is often split between sales executives, a small internet sales team and aftersales.

How much does an in-house BDC cost?

An in-house BDC rep costs a base wage plus commission or bonus, then employment costs, software, management and recruitment. Published pay figures vary widely because so much of the pay is variable.

Treat vendor figures as vendor figures: they come from companies that sell BDC services or software. PayScale's sample is small. The UK has no standard published 'BDC' salary series, so the appointment setter figure is the nearest public benchmark rather than a like-for-like number.

Why is turnover such a big cost in a BDC?

Turnover is expensive because every leaver takes product knowledge and lead history with them, and every new starter needs recruiting, training and time to get up to speed. Dealership roles have long had high turnover.

NADA's workforce study for 2015 found 72% turnover among sales consultants at non-luxury dealerships, according to an article in Aftermarket Business World. That is older data, but more recent vendor research points the same way: Stealth Agents cites Automotive News workforce surveys for BDC staff turnover of 40% to 55% a year. When a BDC seat turns over every year or two, the cost of the seat is much more than the salary.

    How are outsourced BDCs priced?

Outsourced BDCs are usually priced per agent seat, per hour or per appointment, and published prices are rare. Most providers quote after a call.

Dealer Synergy, which sells outsourced BDC services, says outsourcing usually costs less than one full-time rep, without giving a figure. Stealth Agents, another vendor, estimates $15,000 to $25,000 a year for an outsourced BDC or appointment coordinator, without citing a source for that range. Treat both as sales claims and compare real quotes.

The questions to ask any outsourced BDC are the same as for any appointment setting service: who exactly will talk to your customers, how they are trained on your stock and brand, whether leads are shared with other dealers, and what you pay when an appointment does not show. Our outsourced appointment setting guide covers those questions in detail.

How much does an AI BDC cost?

AI BDC pricing is usually a software subscription, a per-conversation or per-message charge, or pay per booked appointment. With Setterly it is pay per booked appointment: free to start, no setup fee, no retainer, and CRM integration is optional for a one-off fee.

The pricing model matters more than the headline price. A subscription is a fixed cost whether or not anything books. Pay per booked appointment means the cost follows the result.

Staff, outsource or automate: how do they compare?

Each option wins on different things. This table compares them on the points dealers usually care about.

Where does AI fit alongside a human BDC?

AI fits underneath the human BDC, taking the work people do not have time for. The pattern that works is AI on first response, after hours and aged leads, and people on every buyer who is ready to talk.

    • First response: AI replies to every new enquiry in seconds, day or night.
    • After hours: AI answers replies at 10pm on a Sunday, when the BDC is closed.
    • Aged leads: AI works the thousands of unsold enquiries nobody has touched in months.
    • Handover: the moment a buyer wants a call, a valuation or a test drive, the conversation goes to a person with the history attached.

That is not a theory. A UK franchised dealer group with 20+ sites saw 65% of 725 old leads reply, with 91 appointments and £136,500 in pipeline. A five-site UK used car dealer saw 65% of 827 reply, with 61 appointments and £109,800 in pipeline. Both kept their own sales teams. Pipeline means appointments booked multiplied by average order value. These are past results, not a forecast.

We cover what AI should and should not do in a dealership in AI BDC for car dealerships.

What should an AI BDC never do on its own?

An AI BDC should never negotiate price, quote part-exchange values, make finance decisions or promise stock it cannot see. Those are judgement calls with legal and commercial consequences, and they belong with people.

    • Pricing and discounts: the AI can confirm a listed price, but negotiation goes to a person.
    • Part-exchange valuations: the AI can collect the registration and mileage, then a person values it.
    • Finance: the AI can say finance is available and book a call, but it does not assess eligibility.
    • Stock it cannot check: if the AI is not connected to live stock, it should not confirm a car is still available.
    • Complaints: an unhappy customer goes to a manager, not a script.

Setting these boundaries in the brief is what makes AI safe to run at volume. Our guide on AI BDC for car dealerships goes deeper on where the lines sit.

What does a good handover from AI to the BDC look like?

A good handover gets a ready buyer to a person quickly, with the whole conversation attached, so the customer never has to repeat themselves. The handover is where most of the value is won or lost.

In practice that means an instant alert to the right person, the full text thread in the CRM, the vehicle and appointment details written back, and a clear owner for the next step. If the BDC is closed, the AI books the appointment or callback for the next opening time and confirms it with the customer, so nothing waits in an inbox overnight.

How do you choose between staffing, outsourcing and AI?

Start with where leads are being lost today. If new enquiries wait hours for a reply, fix first response. If the BDC is full and aged leads are untouched, add capacity there. If you have no BDC at all, decide what you need people for, then give the rest to AI.

    • Low lead volume, strong sales team: a small in-house BDC or no BDC, with AI on after hours and aged leads.
    • High volume, BDC at capacity: keep the BDC on hot leads and add AI for volume and aged leads.
    • Need extra people fast: outsource, but check exactly who talks to your customers.
    • Large aged database, nobody working it: start with AI reactivation, because the leads already exist.

    Frequently asked questions

What does BDC stand for in a car dealership?

BDC stands for business development centre. It is the team that handles a dealership's leads and appointments: answering enquiries and calls, following up and setting and confirming sales and service appointments.

How much does a BDC rep earn?

PayScale puts the US BDC representative median base at $10.48 an hour, with total pay of $20,000 to $52,000 including bonus, from a small sample updated September 2026. Vendor figures citing ZipRecruiter put total compensation at $42,000 to $52,000.

Is an outsourced BDC cheaper than in-house?

Vendors say so, but published prices are rare. Outsourced BDCs are usually priced per seat, per hour or per appointment. Compare real quotes against your fully loaded in-house cost, and check who will talk to your customers.

Can AI replace a dealership BDC?

AI can take over first response, after-hours replies and aged leads, but most dealers still want people for hot buyers, appraisals, finance and negotiation. The strongest set-ups combine both.

How is Setterly priced for dealers?

Pay per booked appointment. It is free to start, with no setup fee and no retainer. CRM integration is optional for a one-off fee.
