    8. What these lessons add up to

Booking 3,000+ appointments from old leads taught us six things: most dead leads are deferred decisions, segmenting by why a lead stalled beats any copy tweak, the original enquiry is the best opener, qualification beats volume, monthly ROI reviews keep everyone honest and easy opt-outs protect the brand. Below is every campaign's data in one table.

3,000+ booked appointments. 260,000+ SMS conversations. 30+ businesses, across home improvement, home services and automotive. When you run reactivation at that volume, patterns stop looking like coincidences.

    The campaign data

Every number below comes from a real Setterly campaign on leads the client already owned. Pipeline means appointments booked multiplied by the client's average order value.

A few notes on reading it. Cloudy2Clear, a UK misted double glazing repair franchise, has also closed £107,000+ from its 673 appointments so far; the detail is in our Cloudy2Clear case study. The window and door installer booked its 22 appointments in its first 30 days and closed £31,483 of work, written up in the window and door case study. Fischer Future Heat booked 105 qualified home surveys in its first 30 days after going live on 15 September 2026. CarFinance247's campaign ran over Christmas on 3,895 leads its 200-strong sales team had already worked for two weeks, covered in our CarFinance247 case study.

Reply rates ran from 33% to 66%. Appointment rates, where we have the lead count, ran from 2.9% to 12.6%, and most campaigns landed between 5% and 10%. Our lead to appointment conversion benchmarks break those rates down by niche.

Lesson 1: most "dead" leads are deferred decisions

The single biggest mindset shift in lead reactivation. 63% of people who enquire about a product or service will not buy for at least three months, and around 20% take more than a year. Most sales processes give up inside two weeks.

So when a lead goes quiet, the overwhelming likelihood is that the timing was wrong, the budget was tied up, or life simply got in the way. The interest was real. They typed their details into a form because they wanted the thing.

Cloudy2Clear proved this at scale. They handed us 6,769 old enquiries everyone had given up on. 673 of them booked appointments, out of a list that had been valued at zero.

The lesson: judge a lead by whether their problem still exists, never by how long ago they enquired.

Lesson 2: the two-bucket split beats any message tweak

Early on we spent a lot of energy testing message copy. Openers, emojis, question phrasing, send times. The gains were marginal.

Then, working through the Cloudy2Clear database, we saw the list actually contained two completely different groups of people:

    • "No answer" leads. They enquired and nobody ever properly reached them. They may not even remember the company name.
    • "Quoted, not proceeded" leads. They got a price, thought about it, and drifted. They know exactly who you are and roughly what it costs.

These two groups need different conversations. The first needs a warm reintroduction and a reminder of what they asked about. The second needs a reason to pick the decision back up, because the decision was already half made.

Splitting the messaging by bucket moved results more than every copy tweak we had tried. If you only take one operational idea from this post, take the two-bucket split. We cover how to apply it in our database reactivation guide and in what to do with old leads in your CRM.

Lesson 3: referencing the original enquiry beats any clever opener

We have tested a lot of opening messages across 260,000+ conversations. The winner has never changed. Mention the specific thing the person originally enquired about.

"Hi Sarah, you asked us about replacing a misted window in your kitchen a while back" outperforms every witty, salesy or curiosity-driven opener we have run. It works because it instantly answers the two questions every cold-ish message raises: who is this, and why me?

On the Cloudy2Clear campaign, enquiry-referenced openers drove 4,321 replies, a 64% reply rate, on leads that had been written off. Most email marketers would celebrate a fraction of that on a warm list. The message anatomy is in our guide to SMS lead reactivation.

Personalisation here means relevance to their situation. Their first name matters far less than their original problem.

Lesson 4: qualification before booking beats raw volume

The temptation in reactivation is to book everything that replies. We learned quickly that this destroys trust with sales teams. A calendar full of unqualified appointments is worse than a half-full calendar of good ones, because reps stop believing in the source.

Our AI now holds a genuine two-way conversation before anything reaches a diary. Is the problem still live? Are they the decision maker? Do they understand roughly what this costs? Only then does a booking happen.

That discipline is why 673 appointments from 6,769 Cloudy2Clear enquiries turned into £107,000+ of closed work. Each one was a real conversation with a qualified homeowner. The appointment is the product, and quality is the spec. It is also why we charge per booked, qualified appointment rather than per lead or reply.

Lesson 5: monthly ROI reviews keep everyone honest

Every client we work with gets a regular ROI review. Appointments booked, appointments attended, revenue attributed, cost per appointment. One page, real numbers, no vanity metrics.

We started doing this to prove our own value. We kept doing it because it improves the campaigns. When you have to stand behind a revenue number every month, you stop optimising for replies and start optimising for outcomes.

If a supplier of any kind will not sit a monthly review with revenue on the page, that tells you something.

Lesson 6: easy opt-outs protect the brand

This one surprises people. Making it effortless to say "no thanks" makes campaigns perform better.

A lead who opts out cleanly leaves with a neutral or positive impression of the brand. A lead who feels pestered leaves with a grudge, and in local markets like home improvement, grudges travel. Across 260,000+ conversations we have found that respecting a no protects reply rates for everyone else on the list, keeps sender reputation healthy, and keeps clients on the right side of UK messaging rules. Our approach is on our trust page, and the brand question is covered in is AI SMS outreach safe for your brand.

Reactivation done properly is a service to the lead. They asked about something, life happened, and someone politely followed up. The ones who no longer want it deserve a one-word exit.

What these lessons add up to

Put the six together and a simple picture emerges. Your CRM is holding deferred revenue. Getting it out requires segmenting by history, referencing the original enquiry, qualifying before booking, measuring in revenue monthly, and treating every lead with respect. Miss any one of those and results drop sharply. Do all of them and old databases produce the numbers in the table above.

The full process, from data audit to booked appointment, is on our how it works page, and every campaign lives on our results page.

    Frequently asked questions

How many dead leads typically convert into appointments?

It varies by industry, lead age and data quality. Across Setterly's campaigns, between 2.9% and 12.6% of old leads booked an appointment, and most landed between 5% and 10%. Cloudy2Clear booked 673 from 6,769 old enquiries, just under one in ten.

Why does SMS work better than email for reactivating old leads?

Text messages get opened and answered at rates email cannot touch, and they invite conversation rather than broadcast. Our campaigns run on two-way SMS conversations, which is how reply rates of 33% to 66% came from lists that had stopped responding to email and calls.

How old can a lead be and still be worth contacting?

We have booked appointments from leads several years old. Since 63% of enquirers take three months or more to buy, age alone says very little. The real question is whether the underlying problem, a failing boiler, misted glass, a car needing finance, still exists.

Will messaging old leads damage our brand?

Handled properly, the opposite happens. Referencing their original enquiry makes the message feel like service rather than spam, and instant opt-outs mean nobody feels chased. Across 3,000+ booked appointments, polite persistence has built goodwill, and the regular reviews would show us quickly if it ever did anything else.
