AI appointment setter for HVAC companies: turn unsold replacement estimates into booked visits

Setterly is an AI appointment setter for HVAC companies. It texts homeowners with unsold replacement estimates, open repair-or-replace decisions and lapsed maintenance plans, answers their questions and books comfort consultations and service visits into your calendar. You pay per booked appointment, with no setup fee and no retainer.

    • What it does: texts your unsold replacement estimates, repair-or-replace decisions and lapsed maintenance plans, answers questions and books comfort consultations into your calendar.

    • Lead sources we see in hvac: Repair and service calls, Google Local Services Ads, Angi and Thumbtack, Maintenance plan lists, Your website and paid search.

    • Price: pay per booked appointment. No setup fee, no retainer.

    • Proof: A UK electric heating company: 105 home surveys booked (UK campaign).

    • Compliance: TCPA quiet hours, state rules, opt-outs and 10DLC. See texting compliance.

Why do hvac leads go cold?

Replacement quotes go cold after the repair. A technician patches the system and leaves a replacement quote. The house is warm again, so the decision slides until the next breakdown, usually in the busiest week of the season.

Prices and incentives moved. The refrigerant changeover and the end of the federal 25C credit on December 31, 2025 changed many quotes. Homeowners who paused need a fresh conversation, not a stale PDF.

Follow-up stops after one try. In peak season every tech and CSR is on live calls. Estimates from the last heat wave or cold snap rarely get a second or third follow-up.

What changed for HVAC estimates in 2025 and 2026?

Two things make old HVAC estimates worth revisiting:

    • Refrigerant transition. EPA rules ended the manufacture and import of new residential AC and heat pump systems using high-GWP refrigerants such as R-410A from January 1, 2025, and contractors report sharply higher costs for replacement refrigerants (Applause). Quotes written in 2024 may not reflect today's equipment.
    • Federal credits. The Energy Efficient Home Improvement Credit (25C) ended on December 31, 2025 under the One Big Beautiful Bill Act (Instead). Homeowners who planned around it may need a new number and a new reason.

Neither is a reason to pressure anyone. Both are honest reasons to get back in touch: "pricing has changed since we quoted you; do you want an updated estimate?"

How many times should HVAC estimates be followed up?

More than once, starting fast. Hatch, an AI follow-up vendor, analyzed 163,212 HVAC estimate follow-up campaigns that began two days after the estimate: the average response rate was 60%, and the best campaigns were text-led with short messages over about a week (Hatch, vendor study). The practical lesson matches what HVAC sales managers see: one call and a voicemail is not follow-up.

A workable pattern for unsold replacement estimates is a text within 48 hours, a specific follow-up at day 4 or 5, something useful at day 10 (financing, install availability, the refrigerant change) and a direct "keep this open?" at day 21. Read how many times to follow up on an estimate.

    Which HVAC leads book best?

    • Replacement estimates from repair calls: the homeowner knows the system is on borrowed time.
    • Second-opinion requests: they already have one quote and want another.
    • Lapsed maintenance plan members: an easy reason to book a tune-up, which often surfaces a replacement conversation.
    • Indoor air quality and add-on quotes: smaller tickets that move quickly.

Setterly works each pool with its own first message and books the visit type you choose: comfort consultation, second opinion or tune-up.

How does Setterly book comfort consultations for hvac companies?

    1. You send your old leads. A CSV or CRM export of unsold replacement estimates, repair-or-replace decisions and lapsed maintenance plans, with what each homeowner asked about. We check source and consent with you first.
    2. The AI texts each homeowner. The first message mentions their original request. When they reply, it answers questions, handles "not right now" and offers times.
    3. Comfort consultations land in your calendar. With notes from the conversation, so your team knows what was said.

Messages come from a registered number in your business name, respect TCPA quiet hours and state rules, and every conversation is visible to you. See texting compliance.

Hi this is Claire from [Heating Co]. Is this James who made an enquiry about improving your home heating recently? Reply delete if you sorted it in the end.
Yes can I book a home survey?
Of course, I can help with that. Just before we book you in, can I ask, what were you hoping to improve about the heating in your home?
I liked the look of your electric heaters
They’re a popular choice, especially for people wanting more control room to room. Just to check, are you the homeowner?
    No I’m not
No problem at all. Do you have your landlord’s permission to make changes to the heating?
    No I don’t
    Why do I need that?
Fair question. Because the heating is a change to the property, we need the landlord’s permission before we can arrange a survey or do any work. If your landlord is interested, they can request a catalogue here: [link]
Ok I just called him and he said it’s fine can I proceed with a home survey?
That’s great news, thanks for checking with your landlord. Just one more thing, would you be the one making the investment in your new heating system, or would your landlord be handling that side?
    Yes I’m paying for it
Let’s get you booked in for a free home survey with our team. I can do tomorrow at 10:00 am or 1:00 pm, would either of those work for you? It’s just to go over your enquiry and next steps in person.

    Frequently asked questions

Can you follow up estimates from last summer or winter?

Yes, if you have a mobile number, the estimate details and the right consent. Seasonal estimates are some of the best to reopen just before the next peak.

Do you discuss rebates and tax credits?

Only what you approve. Incentives change, so we keep messages general and let your comfort advisor give specifics.

Can it book maintenance visits too?

Yes. You choose which appointment type each lead pool books.

Does it work with ServiceTitan or Housecall Pro?

A CSV export is enough to start. CRM integration is optional and carries a one-off fee.

Will it text during peak season?

Yes, and that's when your team has the least time to. Messages respect quiet hours in each lead's time zone.

Is texting old hvac leads compliant?

It can be when consent, quiet hours, state rules, opt-outs and A2P 10DLC registration are handled properly. Our compliance page explains the rules; it is general information, not legal advice.
